The Process Improvement of Custom Hotel Uniform for Make-to-Order Products

Abstract

This research aims to analyze and enhance the production process for custom-made hotel uniforms of a case study company. The company experienced significant delays in delivering uniforms, with a delay rate of 72% longer than expected. To address this issue, the research began with an examination of the production workflows for these garments and an analysis of subcontractor working times across four contractors: Shirt Contractor A and B, Pants Contractor A and B. Value Stream Mapping (VSM) was utilized to evaluate the process from initial production through to final delivery. Subsequently, the workload balance at each production station was analyzed to identify overloads and bottlenecks contributing to the delays. To investigate the root causes of these delays, a Fishbone Diagram was used, followed by a Failure Modes and Effects Analysis (FMEA) to assess and prioritize the risks requiring intervention. The study introduced improvements in workload balance across subcontractors, resulting in reduced production time and waste at each stage. Namely, the amount of shirts produced per month increased from 206 to 233 which is an increase of 13.33%. Similarly, the amount of pants produced per month increased from 168 to 227, equating to an increase of 35.51%. This directly reduce the rate of late delivery form 72% down to 28%.

งานวิจัยนี้มีวัตถุประสงค์ เพื่อวิเคราะห์และปรับปรุงกระบวนการผลิตผลิตชุดยูนิฟอร์มโรงแรมของบริษัทกรณีศึกษา ซึ่งเป็นงานสั่งทำ โดยพบปัญหาการส่งมอบสินค้าล่าช้า ในสินค้าชุดยูนิฟอร์มโรงแรม ประเภทเสื้อและกางเกง ที่มีอัตราการส่งมอบล่าช้าร้อยละ 72 การวิจัยนี้เริ่มต้นศึกษากระบวนการผลิตเสื้อและกางเกงและศึกษาเวลา ของพนักงานรับเหมาช่วง 4 แห่ง คือ ผู้รับเหมาเสื้อ A ผู้รับเหมาเสื้อ B ผู้รับเหมากางเกง A และ ผู้รับเหมากางเกง B และใช้เครื่องมือแผนภูมิสายธารแห่งคุณค่า เพื่อวิเคราะห์ตั้งแต่จุดเริ่มต้นกระบวนการผลิตจนถึงการส่งมอบสินค้า จากนั้นวิเคราะห์ความสมดุลของภาระงานในแต่ละสถานีการผลิต ทำให้สามารถระบุ สถานีที่มีภาระงานมากเกินไปหรือคอขวดของกระบวนการ ซึ่งเป็นสาเหตุหลักของความล่าช้า นอกจากนี้ได้ใช้แผนผังก้างปลา ในการวิเคราะห์หาสาเหตุของปัญหา จากนั้น จึงใช้การวิเคราะห์รูปแบบความล้มเหลวและผลกระทบ ช่วยในการประเมินความเสี่ยงและจัดลำดับความสำคัญของสาเหตุที่ต้องแก้ไข งานวิจัยนี้ได้ทำการปรับปรุงโดยการจัดสมดุลภาระงานของแต่ละสถานี ของพนักงานรับเหมาช่วง 4 แห่ง ผลการปรับปรุงพบว่า สามารถลดเวลาการผลิต และลดความสูญเปล่าที่เกิดขึ้นในแต่ละขั้นตอน ของพนักงานรับเหมาช่วง 4 แห่ง ช่วยเพิ่มปริมาณการผลิตชุดยูนิฟอร์มโรงแรม ประเภทเสื้อจาก 206 ตัวต่อเดือน เป็น 233 ตัวต่อเดือน เพิ่มขึ้น 13.33% และกางเกงจาก 168 ตัวต่อเดือน เป็น 227 ตัวต่อเดือน เพิ่มขึ้น 35.51% ซึ่งช่วยลดอัตราการส่งมอบสินค้าล่าช้าได้ จากร้อยละ 72% เหลือ 28% และสามารถตอบสนองต่อความต้องการของลูกค้า
